世界级管理WCM最初是日本JiPM奖项的最高级别第五级世界级制造奖,是TPM展开结果的衡量,代表制造管理技术的卓越程度,受到全球制造业的认可。后来范畴不断延伸,囊括了后勤,财务,人事,成本甚至销售和市场营销。展开的核心是抓大放小,衡量的工具是柏拉图。强调以人为本,提升技能与态度的重要性。基本步骤为三步:1,Measure衡量,2,Benchmark对标,3,Improve改善。根据实际情况,可以拓展为5-6个步骤,如,1,了解现状,如了解设备的故障组成,哪类故障是主要故障,或者市场目前占有情况包括SKU组成,商超还是酒店组成等,与对标或者竞争公司的SKU市场占有差距以及在商超的摆放占有与流水等;2,恢复基本状态,设备需要恢复到设备出厂水平或者高于出厂水平,并形成标准,市场销售就要分析我们采取何种措施追上竞争对手,也就是将竞争对手的优势学过来,并形成标准,这时候需要发动群众力量了解对手;3,异常分析,分析恢复不了的原因,清除障碍,达成既定目标;在此基础上还要分析能否超越标准或者对手,也就是我们自身的优势是什么,我们需要弥补的差距是什么;如产品在商超的摆放位置,进入商超的持续性需要人际,也需要利益共享等;4,标准传递,培训掌控良好实践;5,情形管理:运用技能,达成效果等。

P效率Productivity:OEE (Overall equipment effectiveness) is one globally accepted productivity measurement index. In the dairy industry, the good level of low acid products is from 60-65% and it is from 72-75% for high acid products. It is not only the measurement of plant management level but also affected dramatically by marketing. OEE (综合设备效率) 是全球通用的效率指标。乳品行业低酸产品比较好的水平为60-65%,高酸产品比较好的水平为72-75%。OEE不仅反映工厂的管理水平,而且受到市场的严重影响。
Q质量 Quality:Product defect level is often addressed as AQL (Acceptable quality level.) Market complaints level is often one useful index. To keep a stable or positive curve of market complaints level is a challenge and the precondition to optimize cost and cost structure. 1:1000 is often recommended in the plant quality control system. 质量缺陷一般使用AQL(可接受质量水平)来衡量。市场投诉率是一个非常有用的质量指标。确保稳定的或者改善的市场投诉率曲线是成本与成本结构优化的前提与挑战。经常使用1:1000做为工厂质量控制系统的推荐指标。
C成本Cost:Cost analysis and structure optimization is one the two cores of enterprise competitiveness in which the other one is the market margin. The modern cost management is based on activities or production driver. And such structure considers both the time and the production factors. Cost per unit keeps stable and decreases continuously and then keep stable on one level is one KPI of excellent plant. 成本分析与结构优化是企业竞争力的一个核心,另外一个核心是市场溢价能力。现代成本管理关注生产作业或者动因成本。其考虑生产要素与时间利用两个层面。单位成本保持稳定或者持续降低是卓越工厂的一个关键指标。
D交货周期Delivery Time:: OTIF is the measurement index of Delivery Time which is also within the certificate JiPM. OTIF是交货周期的重要指标,属于JiPM奖项范畴。
S安全Safety,M人员士气 Moral:Safety and Environmental management level is the foundation of excellent management of enterprise which needs sustainable improvement to satisfy certificate B of JiPM and also affects the moral of staff. 环境安全管理水平是企业卓越运营的基础。其管理水平的持续向好是JiPM认证B类的基本要求,也影响到员工的士气。
